Why it matters

People, agents and IT, designed together

AI is entering the organisation: beneath people as their own team of agents, beside them as colleagues, and between teams as a layer that coordinates work. Roles shift from doing to directing, and managers delegate, review and recognise work in new ways.

That is a transformation from start to finish, in technology and in people. I help organisations decide what agents may do and who owns which decision, and help leaders give their teams room to learn safely. Speed up, build future-proof, and innovate together.

Becoming AI-native means redesigning work, not adding tools. The goal is not more agents but better outcomes: better service, better decisions and less work lost between systems and teams. It starts with AI-ready foundations: reliable data, integrated business services, shared meaning and enforceable controls.

Inspired by OpenAI's essay The future of the firm.

AI is a multiplier. It multiplies clarity, or chaos.

The change towards 2030

Agentic systems don't replace web, apps and SaaS. They arrive next to them.

How interactions shift

Agents will change how we interact with every channel.

  1. Person to site

    Human executes all steps

  2. Agent guiding person to site

    Agent advises, human executes

  3. Agent to site

Agent executes against a human or digital interface

  4. Agent to agent

Agent executes against a machine interface

  5. Brokered agent

    Intermediary orchestrates across multiple merchants

How autonomous will agents be?

Decide it per customer journey: each level builds on the one before.

  1. Nothing yet

    People do every step themselves.

  2. Research

The agent researches products and makes recommendations.

  3. Find

Plus product carts, merchant availability and pricing.

  4. Do / Buy

Plus the doing: the agent takes the action or handles the payment.

  5. Advanced Do / Buy

Plus multi-payment wallets, loyalty, purchase history and personalisation.

  6. Full autonomy

Within an agreed mandate: predicts needs, reorders and escalates the rest.

The risk: it multiplies chaos

150,000+

agents in use at the average global Fortune 500 enterprise by 2028, up from fewer than 15 in 2025.

13%

of organisations believe they have the right AI agent governance in place.

Hard to govern

Long-lived credentials, unclear ownership and disconnected controls, while agents call tools, talk to other agents and act across platforms and clouds.

Where it lands

Topics of now

  1. Agentic Enterprise / Business

Agents run processes end to end; people keep the decisions and relationships. I help leaders choose where to start and redesign roles and controls around it.

  2. Agentic Work / Coding

A digital twin for every employee: an agent that prepares the routine and escalates the exceptions. Developers already work this way. I help define what agents may do and where people decide.

  3. Agentic Commerce

Customers will shop through their agents, comparing offers and paying via open-finance APIs with consent. I help set the strategy for each step, building on years of open finance.

  4. Digital & AI Integration

Agents act through business services, data and protocols, not by copying screens. Integration boosts business, untangles IT and streamlines cooperation; agents raise the stakes.

  5. Data & AI Governance

Know what every agent reads, calls and costs. I map the gaps, from data ownership and quality to access and observability.

  6. Security

Safe agents start with identity and least-privilege rights. I help build security into every layer, so risks are prevented by design, not by prompts.

A working lab, not a slide deck.

My own private cloud runs 50+ containers and 100+ IoT nodes. Home Assistant covers the physical world, Hermes Agent the agentic one. Local and cloud models run side by side, agents reach real systems through MCP tools and event-driven automation, and a private identity provider with zero-trust access decides who and what may do what. It is where I test what agents can safely do, before I advise on it.

How it connects

Learning to Connect

Our collective path to agentic AI & AI integration

Agents act through connections: to data, tools, each other and people. Four layers show what that takes, from business to platform.

  1. Business layer

How do we shape the customer journey, and what may agents do in it?

  2. Agentic layer

How does an agent behave, and who owns it?

  3. Data & integration layer

What may an agent reach, and as whom?

  4. Platform layer

Can we see it, and can we stop it?
